1:I am a project manager.I was once assigned a very urgent project.The objective of the project was to launch the new product to market within 3 months.A sound planning was definitely the key to the project.I broke down the project objective into 5 milestones,and 5 tasks for each of the milestones.After that,based on the tasks analysis,I asked for resources from each department manager.They all are expert in each of their field.Then the project team was in place.I called a project kick off meeting and talk with my team members.Finaly we set up the project schedule with assigning right resource and due dates for each of the tasks that defined above.Then what I need to do is to control the project,make sure everything happened on time.
Finally,we completed the project whihin 80days.
2:OK,it was another project which was in mass product.The defect rate was around 30% which brought about 1000RMB per day additional cost for material and labor.We had to fix the problem ASAP.
So,I called a project review meeting with all my team members and discussed the issue.We listed every possible causes that might lead to the problem.Then we assessed and scored every listed causes in terms of severity,occurrence and detection when connectting to the issue.Then we defined the top 3 scored causes and set up a control plan which specific to the 3 causes.
The defect rate was declined from 30% to 2%.Then you know how effective it is to focus on the most important priorities.
